For forty years, private equity has created value through three classic levers: financial engineering, multiple expansion and operational improvement. The first two have been steadily eroded by higher rates and more efficient markets. The third — making businesses genuinely better — is about to be transformed by the most important technology shift of our lifetimes.
Agentic AI is different from the software that came before it. Earlier waves of enterprise technology helped people do their work faster. Agents do the work: they plan, take action across systems, check their own output and improve with feedback. Customer onboarding, claims processing, procurement, financial close, code maintenance, field-service scheduling — entire workflows can now be redesigned around autonomous systems with humans in supervisory roles.
From adoption to re-architecture
The temptation is to treat AI as a feature: a chatbot here, a copilot there. Our view is that this misses the opportunity. The most durable value will accrue to companies that re-architect their operating model around agents — re-thinking process design, data foundations, organisational structure and pricing all at once.
That kind of transformation is hard to execute in public markets, where quarterly pressure discourages investment that pays back over several years. It is, however, exactly what private ownership is designed for: concentrated governance, aligned management incentives and patient capital.
The question for every business is no longer whether to use AI, but what it would look like if it were built around it from the start.
What this demands of owners
- Engineering depth, not just advisory. Owners need in-house teams who can build, deploy and govern agentic systems — not simply recommend vendors.
- Data as a strategic asset. Proprietary, well-governed data is the fuel for differentiated agents. Diligence must assess data quality as rigorously as it assesses customer concentration.
- Responsible deployment. Human oversight, auditability, privacy and model-risk management are prerequisites, not afterthoughts. Trust is a competitive advantage.
- Investment in people. The best outcomes come when employees are reskilled to supervise, improve and extend agentic systems.
Our approach
At Blacksaila, the Agentic Transitions strategy pairs traditional private equity discipline with a dedicated value-creation team of engineers and operators. From the first hundred days, we map each portfolio company's workflows, identify where agents can transform cost, quality and speed, and deploy them with clear governance.
We believe the coming decade will separate businesses that were rebuilt for the agentic age from those that were merely augmented. We intend to own the former.
